When interim CTO leadership makes sense

An interim CTO is not simply a temporary replacement for a vacant position. They are an experienced technology leader who joins the company with a clearly defined mandate, specific objectives and a limited timeframe. They step in when the business cannot wait several months for a standard recruitment process or when the situation requires experience that the current team does not have.

Typical triggers include the sudden departure of a CTO, a failing transformation, delivery problems, an unstable technology platform, rapid growth or a change in ownership. The interim CTO helps the company regain control, identify the real priorities and establish a realistic plan for what comes next.

Their role is not merely to keep operations running. They bring decisiveness, experience and an independent perspective at a time when delay and unclear accountability are particularly costly.

Rapid assumption of responsibility

An interim CTO often joins an environment that is not fully prepared. Documentation may be incomplete, responsibilities unclear and the team under pressure. They therefore need to understand the technology, people, suppliers, budget and leadership expectations quickly.

During the first few weeks, they typically assess architecture, engineering, infrastructure, security and critical projects. At the same time, they review how the team operates, how decisions are made and how closely technology priorities support the company’s business objectives.

The result is not a lengthy assessment with little impact, but a clear view of the real risks, firm prioritisation and concrete decisions. The company regains control quickly and the leadership team gains a reliable partner for the next steps.

Stabilising technology, teams and delivery

A technology problem is rarely purely technical. Delayed projects, poor quality and rising costs are often caused by unclear ownership, weak prioritisation, poor communication or an unsuitable organisational model.

An interim CTO therefore works with both technology and people. They help clarify accountability, restore an effective decision-making rhythm, improve cooperation between engineering, product and business, and create an environment in which reliable delivery becomes possible again.

In a crisis, they determine what must stop, what must be stabilised and what can be postponed. During growth, they help remove bottlenecks, strengthen team leadership and prepare both the technology and the organisation for a higher scale of operation.

Transformation, M&A and major change

An interim CTO also creates significant value during transformations, post-acquisition integrations, carve-outs and changes to the supplier model. These situations require a combination of technology insight, leadership experience and the ability to make decisions with incomplete information.

In an M&A context, they help turn due diligence findings into a practical integration plan, align responsibilities, manage technology risks and establish realistic priorities across speed, cost and long-term architecture.

During a transformation, they can take ownership of critical initiatives, establish workable governance and ensure that change is reflected in the actual operation of the technology organisation rather than remaining at presentation level.

Clear mandate and measurable outcomes

The success of an interim engagement depends on a precise brief. At the outset, decision-making authority, expected outcomes, the relationship with company leadership and the way of working with the internal team must all be clear.

Objectives may include stabilising operations, restoring confidence in technology, rescuing a critical project, reducing risk, preparing a new strategy or creating the conditions for a permanent CTO to take over.

Progress is measured not only by completed tasks, but by genuine improvement in how the company operates. An interim CTO should leave the organisation in a substantially better position than the one they inherited.

Handover to permanent leadership

An interim CTO is not intended to create a long-term parallel leadership structure. Preparing the company for stable continuation after the engagement is part of the role.

This includes documenting decisions, describing key risks, establishing processes, clarifying responsibilities and handing over ongoing initiatives. When a permanent CTO is appointed, the interim leader can support onboarding, explain the context and reduce the risk of the company returning to its previous problems.

A well-managed handover protects continuity, strengthens the team and allows the new CTO to focus on future development rather than rebuilding an understanding of the past.
